Knowledge workers spend 28% of the working week inside email — roughly eleven hours, according to the McKinsey Global Institute. That is more than a full working day, every week, lost to a mailbox that does nothing with the work it delivers. And in July 2025, Grammarly paid a reported premium to acquire Superhuman, last valued at around EUR 760 million, betting big on a faster, smarter inbox. Here is the problem with that bet: making the inbox faster doesn’t move the work. It just gets you to the bottom of the pile quicker. The fix isn’t a prettier inbox — it’s email AI automation that moves the work itself, not just the message.

The most expensive room in the building

Start with the arithmetic, because it is worse than it looks.

The average professional now sends and receives around 126 emails a day, per the Radicati Group. That flood costs the 28% of the week McKinsey documented more than a decade ago — a figure that has stubbornly refused to fall. For executives it routinely tops fifteen hours. And the reading time is only half the damage. Workers toggle between applications more than 1,200 times a day, and after a single meaningful interruption it takes an average of 23 minutes to fully regain focus, according to the University of California, Irvine. Email overload can drag knowledge-worker productivity down by as much as 40%.

Asana’s research puts a name to the rot: 60% of a knowledge worker’s time goes on coordination — the “work about work” — leaving only 40% for the skilled job they were actually hired to do. Email is the engine of that coordination tax.

Scale it. A mid-sized company with 200 knowledge workers, each losing eleven hours a week to email, is burning 2,200 hours every week on inbox management. That is the equivalent of 55 full-time employees doing nothing but triage. Nobody put that line on a budget. It is the most expensive room in the building, and it doesn’t appear on any floor plan.

The inbox is a dead end

Here is what the productivity tools keep missing. The cost of email isn’t just the time spent reading it. It is that the inbox is where work goes to wait — and too often, to die.

Take a supplier invoice. It arrives as a PDF, gets read, gets forwarded to finance, gets re-keyed into the accounting system by hand. Ardent Partners benchmarks the fully manual cost of processing a single invoice at roughly EUR 12 to EUR 18, taking an average of 17.4 days. Best-in-class teams using automation do it for EUR 2.60 in 3.1 days. Same invoice. One is seven times more expensive and five times slower — and the only difference is whether a human had to move it from the inbox to the system by hand.

Now take follow-ups. Eighty per cent of sales require five or more touches, yet 44% of people give up after one. A lead contacted within five minutes is nine times more likely to convert than one left to cool. Only 27% of leads ever get contacted at all. Every one of those failures is a thread sitting in an inbox that nobody routed, nobody chased, nobody closed.

And take the person on leave. They come back to 400 unread messages and spend two days digging out the three that mattered — or they never fully switch off, checking the inbox from the airport because there is no system they trust to catch the important ones.

The common thread: the email arrived, and then a human had to carry the work the rest of the way. The inbox is the front door to enterprise work — and we never wired it to the rest of the house.

Why “AI email” isn’t the answer — yet

The market has noticed the pain. Superhuman, Shortwave, and now Grammarly’s agentic ambitions have poured hundreds of millions into making email faster. Superhuman reports that 94% of its weekly users adopted its AI and now send 72% more emails per hour. Grammarly is rebuilding around email as the “communication surface” for AI agents.

All of it is genuinely useful. And all of it stops at the inbox.

A faster inbox is still an inbox. The AI summarises the thread, drafts the reply, cleans up your grammar — and then you still forward the invoice to finance by hand. The work still doesn’t move. These tools optimise the reading of email. Nobody is optimising what email is for.

That is the gap Inbox.Router was built to close.

The premise is simple, and it changes everything: the inbox is not a place to read messages. It is a queue of work waiting to be routed.

Email AI automation, done properly, means every message that arrives is classified by AI — topic, urgency, importance, the full Eisenhower matrix — and then sent to where the work actually happens. Not summarised. Not tagged. Routed. To finance, to HR, to a business process, or to a colleague who can act on it right now.

Why this comes from Europe, not San Francisco

There is a structural reason. Routing email into finance and HR means indexing and processing email with AI, and that runs straight into GDPR, data residency and the EU AI Act. For a US SaaS, that is a compliance headache to be managed. For a European platform built around single-tenant isolation and data staying in the EU, it is simply the default.

The bring-your-own-account model closes the loop. Most email-AI vendors process your messages on their infrastructure, with their models, under their terms. The advantage nobody can copy in a quarter
